
Vacation Innovations is a global travel technology and timeshare services company founded in 1999, running several consumer-facing brands across timeshare resale, vacation rentals, loyalty platforms, and a licensed brokerage.
They had an excellent creative director and a bench of skilled graphic designers. They still brought us in.
Understanding why is useful for anyone running an internal team that's stretched.
It was hours.
The volume of work moving through outpaced what the internal team could absorb. That's not a performance issue and it isn't solved by pushing harder — it's a capacity gap, and capacity gaps have a limited set of honest solutions.
You can hire, which means paying for headcount during the quiet months to cover the busy ones. You can let deadlines slip. You can lower the quality bar. Or you can add flexible capacity that scales with demand.
We were the fourth option — one more creative branch they could use however and whenever they needed.
Creative demand is rarely steady. It spikes around launches, campaigns, and seasonal pushes, then flattens. Hiring to meet the peak means paying for capacity you don't use in the valleys; hiring to meet the average means missing deadlines every time the peak arrives.
The bulk of it was email design — campaign graphics and layouts built to hand off cleanly to their development team for deployment across several brands in the portfolio.
Many of those campaigns ran alongside major cruise lines and hotel groups, which meant working inside someone else's brand standards: exact colors, correct logo treatments, specified typography, all while still meeting Vacation Innovations' own internal requirements. Two sets of rules on every asset.
Alongside the email work, we designed logos for a range of their internal programs and brands across timeshare, cruise, and vacation ownership offerings.
Time was logged hourly rather than billed as a fixed retainer, which suited work that moved with their volume rather than a set monthly scope.
Worth pausing on, because the billing structure was part of what made it work.
A retainer is the right instrument when the workload is predictable. You commit to a block of hours, the provider commits to availability, and both sides plan around it. When demand is genuinely variable, though, a retainer either leaves the client paying for unused hours or constantly blowing through the cap.
Logging time meant they paid for what they used. In a heavy campaign month that number was larger. In a quiet month it was smaller. Neither side had to negotiate.
Retainers suit predictable workloads; hourly billing suits variable ones. When creative demand genuinely fluctuates, a retainer leaves the client either paying for unused hours or repeatedly exceeding the cap.
This is the discipline that separates overflow support from ordinary design work.
When you're producing assets that will sit alongside major hospitality and travel brands, there's no room for interpretation. The colors are the colors. The logo has a clear space requirement and you honor it. The typography is specified and you don't improve on it.
That's a different creative muscle than originating an identity. The job isn't to express a point of view — it's to execute precisely inside constraints someone else set, and to do it consistently enough that the client never has to check.
For anyone considering outside creative support, that's the question worth asking a candidate: not whether they can design, but whether they can follow a brand guide exactly when it isn't theirs.
This was formative. It was our first sustained, year-long client relationship, our first real experience with brand guideline compliance at scale, and our introduction to working within AWS.

Demand is variable rather than absent. If work spikes around launches and seasons, flexible capacity beats fixed headcount.
The work falls outside your team's core focus. A team built for one discipline shouldn't be occasionally forced into another and expected to excel.
You need output without adding management overhead. Every hire adds someone to direct, review, and develop. An outside partner absorbs work without adding to anyone's management load.
The hiring math doesn't work. A full-time creative hire runs well into six figures once salary, benefits, payroll taxes, tools, and recruiting are counted — plus a ramp period before full productivity. If you don't have forty hours a week of work, that's an expensive way to solve a part-time problem.
Why would a company with in-house designers hire outside creative help?
Almost always capacity or focus rather than quality. Internal teams are sized for typical workload; outside partners absorb the spikes, handle work outside the team's core discipline, and provide skills needed too rarely to justify hiring.
Is hiring outside help a criticism of my internal team?
No, and framing it that way internally when you bring someone in prevents most of the friction that otherwise develops. It's a workload decision, not a performance review.
Should I use a retainer or hourly billing for creative support?
Retainers suit predictable, recurring workloads and usually come with better rates and guaranteed turnaround. Hourly suits genuinely variable demand where a fixed monthly commitment would leave you paying for unused hours or constantly exceeding them.
How do outside designers work within our existing brand guidelines?
They should follow them exactly. Ask a prospective partner to show work they've produced inside someone else's brand system — that's a different skill from designing an identity, and not every designer is comfortable with it.
What's the cost difference between hiring and outsourcing creative work?
A full-time creative hire typically costs well into six figures annually once benefits, payroll taxes, tools, recruiting, and ramp time are included. Outside support costs a fraction of that, though it also provides a fraction of the hours — the comparison only favors outsourcing when you don't need full-time capacity.
Can outside creative support work with multiple brands at once?
Yes, and it's common for multi-brand companies. The requirement is disciplined adherence to each brand's standards so assets stay distinct rather than drifting toward a single house style.
