Paying an Agency and Not Sure If It's Working?

That uncertainty is more common than you'd think. And unfortunately, it's one a lot of small business owners find themselves in — because the agency is busy, the reports are full of numbers, and nobody is clearly connecting those numbers to actual business outcomes.

Start With Goals, Not Metrics

Before you can measure results, you need to define what results look like. Not vaguely — specifically. "I want to grow my business" is not a measurable goal. "I want to generate 20 qualified leads per month from our digital marketing efforts" is. If you started working with an agency without clearly defining your goals and success metrics upfront, have that conversation now.

The Metrics That Actually Connect to Business Outcomes

Lead generation — How many new inquiries, calls, or form submissions are directly attributable to your marketing efforts? This is the most important number for most small businesses.

Cost per lead — How much are you spending for each lead? As campaigns mature and optimize, this number should improve over time.

Conversion rate — Of the leads your marketing generates, what percentage become paying customers? If lead quality is low, the targeting may be off.

Website traffic quality — Traffic volume matters less than traffic quality. Look at bounce rate, time on site, and pages per session.

What Good Reporting Looks Like

A good marketing agency provides monthly reporting that clearly shows what was done, presents key metrics with context, identifies what's working and what needs adjustment, and connects marketing activity to business outcomes. If your monthly report is a PDF full of graphs with no explanation — that's not accountability.

What to Do If Your Agency Isn't Performing

Be direct. Schedule a meeting specifically to discuss performance. Come with specific questions. A good agency will have answers — or will be honest that they need to investigate. If the conversation doesn't produce a credible plan and visible improvement within 60–90 days, it may be time to evaluate other options.
